Change is a sequence, not an event

Transformation programmes are usually governed as if alignment were a launch condition - get everyone in the room, agree the plan, go. But the organisation keeps moving. Priorities shift, people leave, the pace intensifies, and the distance between what strategy demands and what the workforce can sustain widens or narrows month to month. Managing change well means watching that distance continuously, not certifying it once.

Coherence drifts - and drift is measurable

ACI expresses the state of a change programme as three level scores - strategy, HR systems, workforce - and the cross-level drift between them. Drift is the single most useful number in a live programme: it is the gap between the highest and lowest level, and it tells you whether the organisation is converging on its own plan or quietly pulling apart under it.

Friction shows up between levels first

The failure signals a programme cares about - disengagement, quiet non-use, attrition, missed adoption targets - are lagging indicators. By the time they appear in the P&L, the correction is expensive. Cross-level drift is a leading indicator: the levels disagree before the outcomes do. A strategy racing ahead of HR enablement, or a workforce falling behind both, is visible in the numbers a quarter or two before it is visible in the results.

Calibrating wave over wave

Because the instrument is repeatable and the arithmetic is disclosed, every wave is comparable to the last. You are not collecting a fresh opinion each time; you are reading the same three levels on the same scale, so the movement between waves is real signal. Run a wave at each phase gate of the programme and the coherence trace becomes a live instrument panel rather than a retrospective.

From reading to recalibration

A reading is only useful if it changes what you do next. Each wave closes with a leadership debrief, a written diagnostic identifying the lagging level and its most likely cause, and a recalibration roadmap - the specific moves that would close the gap before the next wave. Calibration, not just measurement: the point is to act on the drift while it is still cheap to close.
